March 2023. I was sitting at my desk with two samples: a piqué knit fabric that felt great, and a glossy carbon fiber trim sample that looked even better. I thought I was making a smart decision. Nine weeks later, I was explaining to a customer why their order was late and over budget.
I’m a product development manager handling material sourcing orders for eight years. I’ve personally made—and documented—11 significant mistakes, totaling roughly $38,000 in wasted budget. This one goes on top of the list.
Two samples, one bad idea
We make custom seating for marine and automotive customers. The order in question was 24 pieces for a dealer display package. The customer’s spec had two lines that should have stopped me: they asked for “stain proof upholstery fabric” on the seat inserts, and they used the phrase “carbon fiber look” for the seat-back shell.

I also ordered the seat-back shells from a fabricator who quoted “wet carbon fiber” at $680 less than the dry carbon alternative.
The wet carbon fiber trap
Let me explain dry vs wet carbon fiber the way I now explain it to our new hires. Wet carbon starts as woven carbon fabric, and the laminator brushes or infuses liquid resin into it by hand, then adds a clearcoat. Dry carbon—the kind used for structural parts—is normally a prepreg: the fabric is pre-impregnated with a controlled resin content, then cured in a press or autoclave. The visible twill pattern looks almost identical. The strength-to-weight ratio doesn’t.
The fabricator said, “same twill weave, just more resin and a clearcoat.” That should have been my red flag. More resin means more weight and less precise fiber alignment. For a decorative dashboard trim, that’s fine. For a seat-back shell that has to carry a person leaning against it, it’s not.
To be fair, the wet carbon sample was beautiful. It looked exactly like a brochure photo. That’s why it’s a trap. I have mixed feelings about wet carbon fiber. On one hand, it has a place—cosmetic trim, prototype mockups, anywhere the weight and strength aren’t critical. On the other, it keeps getting sold as a cheaper version of dry carbon, which is how you end up with cracked shells and a $3,200 rework invoice.
When “stain proof upholstery fabric” isn’t
Two weeks later, the customer’s engineer ran a simple load test. The top corner of the shell flexed and cracked. He didn’t yell. He just looked at me with that expression that says, “you know this isn’t acceptable.” I knew. I walked over to the fabric shelf, and that’s when the second failure hit.
The piqué knit fabric looked great for about a week. Then someone spilled coffee on a seat cushion during a photo shoot, wiped it with the cleaner we specified, and the stain set. The coating lifted and left a cloudy ring. The phrase “stain proof upholstery fabric” was on the quote, but there was no test method, no oil repellency rating, no soil release requirement. I later learned the coating had never been run through AATCC 118 (the industry oil repellency test) or a soil release test. We had accepted a marketing claim as a specification.
So we had 24 shells that didn’t pass load, and 200 yards of fabric we didn’t trust. The rework estimate came to $3,200, plus a longer lead time and a very annoyed customer. We saved maybe $1,240 on the first pass. That’s the textbook definition of penny wise, pound foolish.

It took about three weeks to get the replacement parts—or rather, closer to five when you count the retesting. There’s something satisfying about watching a part pass the test that killed the first batch—not because we got lucky, but because we finally asked the right questions.
For the fabric, we switched to a piqué knit fabric made from Teijin Octa fibers, with a durable water and oil repellent finish that was tied to a specific AATCC test method. I still get nervous when a supplier says “stain proof.” But this time, we had a spec that said what “stain proof” meant, how it had been tested, and how to clean it without ruining the finish.
What I tell new hires now
“Carbon fiber look” is a phrase for Pinterest boards, not purchase orders. If you want carbon fiber, specify the fiber, the resin content, the cure process, and the load case. Dry vs wet carbon fiber isn’t an aesthetic debate. It’s a structural decision.
Any fabric called “stain proof upholstery fabric” needs a standard behind it. If the vendor can’t name one, assume the coating is temporary and move on.
And when a supplier says “this isn’t our strength, but here’s who does it better,” listen. That’s not a rejection. That’s expertise showing its boundaries.
Today, I treat Teijin fibers as engineering materials, not brand names. Tenax carbon for structure, Octa for textile performance—each one needs a spec, a test, and a supplier who understands its limits.
If I could redo that entire order, I’d start with a call to Teijin’s technical team and a clear spec for the laminate and the textile. But given what I knew then—mostly YouTube videos and a distributor’s “wet looks the same” comment—my mistake was at least understandable. That doesn’t make it cheap. This is one of those lessons I hope you don’t have to pay for yourself.
